Case Understandingcase understanding General Management of the company has to review all the issues within various departments and it needs to identify them and provide solutions to the following overall problems prevailing in the organization by coordinating with all departments and discussing the respective issues to the particular department and asking for feasible opinions and solutions to existing problems.  Missing deliveries of products and inefficient delivery system.  Absenteeism of delivery partners due to which deliveries are delayed and inappropriate.  Issues pertaining to quality of products as per the complaints of the consumers regarding bad taste and smell from the products.  Ineffective app responsiveness and unavailability of any contact and registered email on app.  Wastage of perishable products due to wrong estimation of demand which indicates inefficiency in inventory management and storage and warehousing facilities.  Absence of delivery of products in non-vulnerable areas as because company is already facing financial loss and if it will try to incorporate new areas for operations may be company would not be able to recover its total cost involved in operations.  Measures to be taken regarding cost cutting and analysis of unnecessary cost as already total cost of the company is exceeding its total revenue.  Policies to be framed regarding maintaining the market share of company in competitive industry. Following identified problems are concerned with various departments of organization and general management plays role of linking all the departments and associated problems in order to lead and guide them to overcome such challenges within the organization by interacting with respective department and asking for their coordination in overall problem solving process by making them understand that all the departments within organization are interdependent and only with the help of common contribution and efforts of all departments can help in finding the solutions. General management needs to understand the perspectives of various functional heads within the organization and their suggestions on improving the situations due to which company is facing financial loss as well as its operations are not efficient as per the requirement of the customers. Company due to such issues is also ruining its goodwill in the market and hence other competitors are gaining advantage of such adverse situations of the company.
BCS Solution Summary Proposed solution summary Challenges identified under the case understanding of scenario suggests that various changes need to be implemented by various departments for such solution.  General management needs a system to manage and record all the data of the organization.  HR department needs to be coordinate with the delivery partners and take necessary measures regarding the delivery issues.  General management also discuss the aspects for need of quality analysis team with HR department to resolve the issues of bad smell and taste as per the complaints of the consumers.  For concerns related to sales, marketing team should undertake the necessary measures and operations in accordance with the suggestions of business advisory.  Financial loss and high cost of operations needs to be analyzed and necessary policies to be revised by financial management.  Management will discuss the existing discrepancies in app with the IT department and seek for the suggestions of IT head to upgrade the requirements of the app.  Business advisory and general management will discuss the future prospects of the business and various aspects regarding growth and future expansion.  SWOT analysis is primarily done by the leader and this will help management in framing new policies and revising the existing ones.  Business advisory also provide their suggestions regarding how to maintain competitive edge of organization in existing market.  Company is facing the financial loss and hence to maximize the revenue marketing team will be guided by the business advisory to provide suggestions regarding maximizing the sales and promoting brand and creating awareness among the consumers.  Inventory management needs to be more cautious about existing stock of products and there is a need to improve the storage facilities for the perishable product.  Consumers are complaining that there are issues related to contact to the organizations and hence focus to be provided on issue of improving networking and communication for the organization.  Need for establishing the customer rating service in order to enhance the customer satisfaction and creditworthiness of the brand.  For creating more advertising to promote sales , marketing department need to coordinate and ask suggestions from IT department regarding promotions through social media and internet.  There is a need for creating proper distribution channel in order to provide timely deliveries and avoid wastage of perishable products. Above mentioned perspectives can be implemented by coordinating and asking various departments to work on their respective problems in order to provide solution to the existing challenges that the organization is facing in accordance with the guidelines of business advisory.

General management follows obligations of reviewing all the problems and existing challenges pertaining to all the departments of the company and tries them to coordinate and direct their efforts towards accomplishing goals of the organization.

The following detailed plan of action to be implemented for coping up with the existing challenges of organization with the respective contribution by the related departments of organization.

  1. IT & Business analysis
  1. Introduction of new offers on online app like promo code and cashback to attract the consumers.
  2. App updates for delivery rating and consumer feedback for consumers as per the principle of consumer satisfaction.
  3. Connect the various departments of organization to the ERP system to record and maintain all the reports and data for better analysis.
  4. New payment options like BHIM UPI and wallet payment.
  5. Efficient system for prompt and timely deliveries b coordinating with HR department.
  6. App provides for new location based suggestions.
  7. New features for notification alerts to the consumer regarding.
  8. Updation of maps and locations in apps to ensure delivery correctly.

 

  1. Human Resource
  1. HR needs to coordinate with delivery partner regarding missing deliveries.
  2. If needed, new partners to be hired in case financial budget of the company permits to do that by seeking the suggestions of the finance department.
  3. As for the ensuring the quality of the products, team should be formed regarding quality check by either hiring the new personnel or by reducing the delivery partner up to 5.
  4. Providing the necessary internal training programme (As it promotes principle of motivation for career & personal development of employees) to the delivery partners to make the delivery system more effective and internal training is also cost effective as per the finance department.

 

  1. Marketing
  1. Implementation of market research to know the existing demand and avoid the wastage of the perishable product.
  2. PESTEL analysis to forecast the future sales and growth prospects.
  3. 4 P’s of Marketing needs to be focused.
  1. Establishment of smooth system of physical distribution.
  2. Revision of price of products if requires as per the report of finance department.
  3. Expansion of range of product from three to seven as per the guidelines of business advisory for growth of business and future survival perspective.
  4. Marketing department needs to focus on more ways of promotion and advertisement by social media using suggestions of IT department.
  5. Incorporation of STP Policy of marketing.
  • S – Segmentation: It is a process of dividing the market customers into various groups and segments on the basis of various characteristics.
  • T – Targeting: It is a process of targeting the particular group of customers for which product is developed or targeted.
  • P – Positioning: It refers to areas where to place the product and in which group in order to compete with the respective areas in respect to the consumers.

  1. Determination of new prices of product to increase the overall sales revenue of the company.
  2. Revision of salary of delivery partner corporate office employees with consultation of HR department.
  3. Preparation of financial budget and providing the budget plan for upcoming year.
  4. Determination of reasons for high cost and measures to minimize the cost.
  5. Framing new policies regarding expense allocation to various departments as per their requirements.
  6. Assessment of various sources for procurement of financial needs.
  7. Decisions regarding fund allocation to various branches of company in 3 cities.
  8. Allocation of finance for the training and development of delivery partners to improve the delivery system.
  9. Calculation of various measures like accounting ratios and their analysis to know the current financial position and take further decisions accordingly.

  1. New suggestions of business advisory includes improvement in quality.
  2. Decisions regarding whether to initiate operations in non-dense areas or not.
  3. Providing necessary help to the HR department regarding hiring of new employees.
  4. Helping the finance department regarding how to plan the future budget according to the upcoming situations and prospects of the business.
  5. Suggestions regarding improving the services through improvement in packaging of the products.
  6. For purpose of expansion, contact needs to be established with local retailers and vendors.
  7. Providing the requirements to be modified in app to the IT department.
  8. Come up with the new advertising and promotion idea to create brand awareness and credibility in the market.
  9. Recommendations of inducing the motivating factors in terms of financial as well as non-financial incentives in consultation with the HR and Finance department.
  10. Proposals for any modifications needed in the existing code of conduct of the organization for greater efficiency.

ConclusionConclusion Regarding the given challenges of business organization, following measures are taken conclusively for cope up with the various deviations and improve the further performance of business.  Rates of existing products are revised. • Cow milk – Rs 50/ltr. • Buffalo milk – Rs 55/ltr. • Paneer – Rs 265/kg • Curd – Rs 125/kg  Reducing the delivery partners by 5 in each branch and form a quality control team.  Modification in app regarding delivery timings and details.  Introduction of lucrative offers like cashback and promo code discount.  Internal training of employees and delivery partners by their supervisors to avoid any training cost.  All the departments and their records must be maintain on ERP system for detailed analysis of their performance.  Adopt the measures suggested by business advisory regarding expansion of product line and hence four new products are introduced. • Cheese – Rs 110/unit • Buttermilk – Rs 20/unit • Cream – Rs 80/unit • Butter – Rs 225/unit  New Strategies are formed regarding market analysis and research to predict the demand and increase the sale of company.  HR department motivates employees personally to increase their efficiency.  Improved communication facilities to promote smooth functioning of various departments.  Sense of interdependence is developed between various departments to contribute towards overall growth as a team.  Improved storage and warehousing facilities due to which wastage is reduced by significant margin.  Improved overall coordination and healthy relationships for long term future prospects of business.
